Consensus for Agile Teams

Consensus helps Agile teams turn estimation into insight.

Planning poker should be more than picking a number. Consensus helps teams uncover assumptions, spot uncertainty, build shared understanding and continuously improve how they work together.

Run real-time planning poker sessions, understand where your team agrees and disagrees, track estimation trends, conduct Team Health Checks and use data-driven coaching insights to support better conversations.

## Planning Poker

• Create dedicated planning poker rooms and add user stories for estimation.
• Vote privately using estimation cards before revealing estimates together.
• Highlight differences in estimates and use them to prompt focused team discussion.
• Agree a final estimate once the team has explored assumptions, complexity and uncertainty.
• Retain session history and outcomes so previous planning activity can contribute to longer-term insight.

## Insights & Trends

Consensus turns estimation activity into useful team insights rather than allowing the data to disappear when a session ends.

• Monitor your Consensus Score to understand how consistently the team is aligning on estimates.
• Review Estimation Health to see whether recent estimation behaviour looks healthy or may need attention.
• Analyse estimate spread and disagreement to identify stories where team members see the work differently.
• Track Time to Consensus to understand which stories or sessions require more discussion to reach agreement.
• Explore Story Size Patterns to see whether larger or more complex work is associated with greater uncertainty.
• Review trends over time to understand whether alignment, disagreement and estimation behaviour are improving, stable or declining.

These insights are designed to surface patterns worth discussing, rather than judge or rank team performance.

## Team Health Checks

Consensus also helps teams understand how they feel about the way they are working together.

Run regular Team Health Checks across areas including:

• Confidence
• Goals & Alignment
• Collaboration
• Technical Health
• Custom health checks that matter to your own team

Track each health measure over time rather than relying on isolated scores. See the latest result, understand the wider trend and identify whether a measure is improving, stable or declining.

By combining Team Health data with estimation insights, teams can bring both behavioural data and their own perceptions into retrospectives and continuous improvement conversations.

## Coaching Insights

Consensus uses your team’s estimation and health data to surface observations, priority areas and relevant coaching prompts.

For example, if estimate spread is increasing, Consensus may suggest exploring whether stories are entering refinement with unclear acceptance criteria, unresolved dependencies or different assumptions across the team.

These prompts are designed to support better conversations in refinement sessions, retrospectives and coaching discussions — not to tell teams how they should work.

## Built for Agile Teams

Consensus brings planning poker, estimation insights, Team Health Checks and coaching together in one place.

Designed for Scrum Masters, Agile Coaches, Product Owners, Delivery Leads and development teams, Consensus helps turn everyday planning and team activity into meaningful opportunities to learn, align and improve.
